Why is my espresso sour or bitter?
Sour is under-extracted, bitter is over-extracted, and both have a short list of causes. How to tell which you have, and the fix for each.

Almost every bad home espresso is one of two problems wearing different disguises. If it tastes sharp, sour, thin or salty, the water did not pull enough out of the coffee — that is under-extraction. If it tastes harsh, ashy, drying or hollow-bitter, the water pulled out too much, including the compounds you do not want — over-extraction. Everything below is about telling those two apart and fixing the right one.
The reason this matters is that the fixes point in opposite directions. Grinding finer helps a sour shot and makes a bitter one worse. So the first job is always diagnosis, not adjustment.

One important trap: a shot can taste bothsour and bitter at once. That is not a contradiction and it is not an extraction level problem — it is channeling, and it has its own section below.
Cause 1: the grind is wrong (most common)
Grind size controls how hard the water has to work to get through the puck, which controls how long it stays in contact with the coffee. Too coarse and water rushes through in 15 seconds, pulling out the fast-dissolving acids and none of the sugars: sour. Too fine and it crawls through for 45 seconds, pulling out everything including the bitter compounds that dissolve last.
Fix:change the grind one step at a time and re-pull, keeping dose and yield identical. Sour, fast shot: finer. Bitter, slow shot: coarser. Expect to burn two or three shots dialing in a new bag — that is normal.
Cause 2: the beans are stale, or too fresh
Coffee peaks roughly 7 to 21 days after roasting for espresso. Younger than about four days and it is still off-gassing CO2 aggressively, which disrupts the flow and gives you erratic, often sour shots that seem to change from pull to pull. Older than about six weeks and the aromatic compounds have faded, leaving a flat, dull bitterness that no grind adjustment recovers.
Fix:check the roast date on the bag. If there is only a “best by” date, you cannot know, which is itself a reason to buy differently — see our espresso bean picks, which prioritize roast-date transparency.
Cause 3: channeling (sour and bitter at the same time)
If water finds a low-resistance path through the puck, it rushes through that path — over-extracting the coffee along it — while barely touching the rest of the bed, which under-extracts. Both flavors end up in the same cup. This is the classic “sour-and-bitter, thin, disappointing” shot, and it is a puck preparation problem, not an extraction one.
Tell-tales: the shot starts fast and goes blonde early; on a bottomless portafilter you see a jet squirting sideways; the spent puck has a visible hole or crater in it.
Fix: stir the grounds thoroughly with a WDT toolbefore tamping, tamp perfectly level, and do not knock the portafilter after tamping. Check your tamper actually matches the basket diameter — an undersized tamper leaves a loose ring at the wall, which is a channel waiting to happen. Our tamper guide covers the sizing.
Cause 4: brew temperature
Espresso wants water around 200°F. Cooler water extracts less, which reads as sour and thin. Hotter water extracts more and pulls harsher compounds, which reads as bitter and ashy.
Fix:the most common temperature problem is not the machine, it is not letting it warm up. Boiler machines need 15–25 minutes with the portafilter locked in; a cold portafilter or a cold cup can pull several degrees out of a shot. Flush water through the group before pulling. If your machine has a PID, and shots are consistently sour at the right time, try raising the setpoint a couple of degrees; if consistently harsh, lower it.
Cause 5: dose and ratio
A dose that is too low for the basket leaves headroom above the puck, so the puck expands, moves and channels. A dose too high jams the puck against the shower screen and can choke the shot. Separately, the ratio you stop at changes the taste: a 1:1.5 ratio (a shorter, ristretto-style shot) tastes richer and can read as bitter or heavy, and a 1:3 (longer, lungo-style) tastes lighter and can read as thin or sour.
Fix:weigh your dose to match the basket (18g in an 18g basket) and target 1:2 — 36g out from 18g in. If it tastes sour at 1:2 and the time is right, try extending slightly to 1:2.3. If it tastes harsh, pull it shorter.
Cause 6: a dirty machine
This one is invisible and it is the reason a machine that used to make good espresso quietly stops. Old coffee oils build up in the basket, the shower screen and the group head, and they go rancid; rancid oil tastes bitter, and it taints every shot regardless of what you do upstream.
Fix: rinse the basket and wipe the shower screen after every session, backflush weekly with a blind basket and espresso machine detergent if your machine supports it, soak the portafilter and baskets in a detergent solution monthly, and descale on whatever schedule your water hardness demands. If the bitterness is uniform across different beans and different grind settings, cleaning is where to look first.
Work through it in this order
Change one thing at a time, or you learn nothing. The efficient order is:
1. Check the roast date. Stale beans make every other adjustment pointless. 2.Weigh dose and yield, and time the shot — you cannot diagnose without numbers. 3. Adjust grind to bring the shot into 25–30 seconds. 4. If it is sour and bitter, stop adjusting grind and fix distribution and tamping instead. 5. If the numbers are right and the taste is still off, adjust ratio slightly, then temperature. 6. If nothing helps across different beans, clean the machine thoroughly.
When it is the equipment, not you
Two hardware limits masquerade as technique problems. If your grinder’s finest setting still produces a 15-second shot, the grinder cannot go fine enough and no amount of practice fixes that — that is the case for an espresso-capable grinder. And if your machine uses a pressurized dual-wall basket, the basket is creating artificial back-pressure through a single hole, so grind and distribution barely matter; results will be consistently mediocre and consistently unimprovable. That is a machine ceiling, and it is worth knowing before you spend weeks blaming your technique.
